Why the leak matters more than the traffic

Most early-stage teams respond to slow growth by trying to increase the top of the funnel. It is usually the most expensive available option. If activation converts at 8% against a 20–40% benchmark, then every visitor you buy is being poured into a bucket with a hole in it — and doubling traffic doubles the waste alongside the result.

Define activation honestly

Activation is not "created an account". It is the moment a user has experienced the thing your product is for — the first invoice sent, the first report generated, the first teammate invited. Teams that define activation as login report flattering numbers and then cannot work out why paid conversion is poor.

What counts as activated?

The first moment of real value delivered, not signup and not login. Pick the single action that best predicts whether someone is still using the product in 30 days, and measure that.

My signup rate is 12% — is that too good?

It usually means your traffic is warm rather than cold: branded search, referrals, or an existing audience. The 2–5% benchmark is for cold traffic. Segment the two before drawing conclusions.

Should I fix the biggest leak first?

Usually, but weigh it against effort. A step that is 3x below benchmark and fixable with an onboarding change beats one that is 4x below but needs a pricing overhaul.

How much traffic do I need for this to be meaningful?

A few hundred visitors and at least a handful of conversions per step. Below that, the percentages move too much on single events to act on.
